Implementation Blueprint + Running Record of All Major Decisions

Phasing framing
Rewritten 2026-04-20 to reflect actual strategic priority: tools + IP + website are the value drivers, not named-target recruiting. Recruiting is now distributed and passive (Prometheus pilot with Chad Klein). Phases are time-boxed but prioritized by what actually generates business.
PHASE 0 — FOUNDATION ✅ COMPLETE (Feb – early Apr 2026)
Goal: Build the infrastructure layer and secure key people.
What landed
Proprietary tool stack scaffolded — 12 tools across 4 categories:
- Listing marketing: Spark (live), Lyra (live), Hermes (~50-60% built)
- Intelligence: Athena (pre-prod beta), Iris (agent beta), GAIA (live), Orion (live for land)
- Calculators: Delphi (live), Titan (live)
- Operations/knowledge: Olympus (live), Seneca (live), Prometheus (live)
Data layer online. MARIS PostgreSQL droplet (192.241.142.56, 8GB RAM upgrade 2026-04-16, 3.08M properties, 5x/day sync). ATTOM MCP live ($900/mo MCP + pay-as-you-go REST). Regrid integrated ($500/mo, 2k lookups). USDA SSURGO and MLS Grid wired for land tools.
Claude infrastructure. Self-hosted Obsidian MCP at mcp.stoicagents-ops.com (live 2026-04-19). Claude scheduled-tasks with 7 live jobs (Mon/Wed/Fri pipeline reports, Tuesday hybrid agent rankings, daily $100M crossover watcher, infra health check every 30 min, Prometheus nightly monitor, RMLS daily refresh, wiki ingest briefing). Two DigitalOcean droplets ($75/mo combined) — Prometheus dashboard (104.248.13.51) + MARIS database.
Team events. Jen Schneider onboarded (not following original sequence — hard to pin down, splits not yet finalized). John Barnak Chicago satellite pod secured (flex team launching early May — referred deals flow to Fred). Kenneth Billings departed.
Canonical team roster and automated sync. Single source of truth at canonical/business-state/team-mls-ids.md (vault). sync-team-roster.py engine propagates to Tools/Prometheus/config.py, scp's to droplet, restarts service, runs compute_stats.py, updates Seneca knowledge file. Claude skill team-roster-sync for natural-language "add/remove/sync" from any chat.
Reporting infrastructure via Seneca bot token (webhooks retired after 38-day silent failure): Mon/Wed/Fri ReZen pipeline + closed reports, Tuesday hybrid rankings (MARIS closed + ReZen pending + ReZen lead sources), daily $100M crossover watcher (fires once).
MARIS IDX feed approval received (install pending, part of Phase 1 website cutover).
Original Phase 0 tasks correctly deferred
Items from the March 15 roadmap that were NOT done because their premise changed:
- Curaytor → $650/mo + cancel: deferred — tied to website cutover in Phase 1, not a standalone Week 1 task
- PropStream cancel: deferred — still $200/mo active, cancels with Orion residential expansion (Phase 3)
- Lofty cancel: deferred — Curaytor's IDX/website backend, cancels with Curaytor
- $20M agent split package / onboarding: killed — deal not active. Strategy pivoted to distributed passive recruiting via Prometheus.
- Meta Ads MCP install: deferred to Phase 1 where it plugs into the Listing Marketing System
PHASE 1 — LISTING MARKETING SYSTEM + WEBSITE CUTOVER 🔄 IN PROGRESS (Apr – Jun 2026)
Goal: Complete the single most valuable automated pipeline end-to-end, and cut over to owned website infrastructure.
The pipeline: Spark → Hermes → Mail → Email → Seller Report → Facebook Ads, all automated and friction-free. This is the highest-leverage system the team has — it converts listing work into distributed marketing without agent time.
Active tasks
- Hermes to production (TOP PRIORITY) — currently 50-60% built, in testing. Replaces Sked Social for organic social distribution. Blocker for Curaytor cutover.
- New getrealstl.com WordPress site to production on SiteGround (Tier 1 priority, ~30-60 day target). Showcase IDX install pending, MARIS feed approval received. MVP files scaffolded 2026-03-24 (homepage, 4 listing pages, 10 neighborhood pages). Custom WordPress, not Sierra Interactive.
- Curaytor + Lofty sunset — ~30 days after new site cuts over. Listing promos already off Curaytor (Spark replaced them). $1,800 + $100 = $1,900/mo savings at cutover.
- Courted AI contract windup — contract ends end of May, not renewing. Prometheus replaces. $600/mo savings.
- Realtor.com RealPro Select onboarding — launches end of April. Expanded leads/connections. Training in progress.
- Meta Ads MCP install — enables paid boost layer on Hermes organic distribution.
- Wise Pelican credit burn-down — subscription cancelled, credits locked until Feb 2027. Using on land postcards.
Phase 2 setup work (decide now, build next)
- Identify email blast replacement approach (FUB-integrated preferred)
- Scope Beacon replacement vs. feeder automation for seller reports
- Identify API mailing service for post-Wise Pelican mail workflow
Expected cost impact at end of Phase 1
- Removed: Courted ($600), Curaytor + Lofty ($1,900), Sked drain already $0
- Added: Showcase IDX ($100), Prometheus API usage (modest)
- Net monthly reduction: ~$2,400/mo once cutover completes
PHASE 2 — AGENT-FACING TOOL POLISH + MAIL/EMAIL/REPORT BUILD-OUT 📋 NEXT (Jun – Aug 2026)
Goal: Raise agent profile with clients through polished agent-facing tools, and build the remaining pieces of the Listing Marketing System.
Agent-facing tool polish
High-impact tools that help agents close more leads faster and differentiate in listing presentations:
- Athena: pre-prod → production. Buyer portal + offer grader + ARGUS risk + AI narrative. Per-agent branded access codes. VIP buyer registration pipeline (website → FUB → Athena) fully live.
- Iris: agent beta → broader rollout. Residential CMA + LENS photo condition + ARGUS 8-dimension risk. Desktop-appraisal accuracy at 20%.
- Delphi + Titan: already live — polish and broader team adoption.
- Athena vs. Iris ARGUS overlap — resolve source of truth (flagged in tool-stack-inventory).
Listing Marketing System build-out
- FUB-integrated email blast tool (approach selected in Phase 1, built in Phase 2)
- API-based mailing service integrated (replaces Wise Pelican once credits exhausted)
- Beacon seller report path decided — feed programmatically vs. Claude-internal replacement
- End-to-end automated pipeline tested on live listings
Recruiting stays distributed
- Prometheus-as-recruiting-tool pilot with Chad Klein scales to other attraction-focused veteran agents if the pilot shows signal
PHASE 3 — BUSINESS GENERATORS + SCALE 📋 FUTURE (Aug – Dec 2026)
Goal: Build the tools that generate actual business — prospect outreach, land domination, organic SEO — and harden operations.
Websites that generate business
- Real Legacy Land & Auction domination website (separate from residential, land division brand, targeting market dominance)
- getrealstl.com neighborhood SEO buildout — neighborhood content for O'Fallon, Shiloh, Belleville, Edwardsville, Collinsville, Troy, Highland, Breese, etc. Organic lead gen compounds over time, unlike paid.
- Blog/content hub, coming-soon/pre-market registration, Google Business Profile integration
Prospect outreach
- Orion residential expansion — completes PropStream replacement for residential (land already done). PropStream $200/mo cancels here.
- Orion + mailing service integration — automated direct mail campaigns from Orion prospect lists.
- Agent-driven mail sending — simplified UX for non-technical agents to send postcards/letters.
Intelligence tool maturation (long-tail complex work)
- GAIA: farmland engine already at desktop-appraisal accuracy. Deepen Orion integration for land prospecting.
- Iris: target field-appraisal accuracy at 10%. Requires appraisal data integration — acknowledged as slow, complex work.
- Continue leveraging ATTOM + Regrid + MARIS data layer for new capabilities.
Operations hardening
- SOP documentation: top 5 → top 10 core processes
- Agent AI prompt library: foundation → 100+ prompts
- DotLoop Business+ unification for centralized transaction visibility + title routing
- Quarterly concentration risk + valuation refresh

The canonical log is append-only, reverse-chronological (newest first), and the single source of truth across the vault. As of 2026-04-20, all prior embedded entries that used to live in this file (the 9 March 15, 2026 founding decisions) were migrated into the canonical log. New decisions go directly into the canonical log — do not re-embed them here.
